Project Milestones That Inform Decisions

Progress reporting should explain what changed, what remains uncertain and which decisions come next — not just show new photographs.

Define what a milestone means

A milestone should describe an observable condition: an inspection completed, an approval received, a work package finished or a system tested. A date on a schedule is not evidence that the corresponding work is complete.

Read cost and progress together

Spending ahead of physical progress may reflect procurement, deposits or a problem that needs clarification. Progress ahead of spending may still leave unpaid obligations. Review the explanation rather than drawing a conclusion from either number alone.

Explain changes plainly

Useful updates distinguish completed work, newly identified issues and revised assumptions. State the consequence for scope, schedule or cost and the decision required. Avoid presenting a change as inconsequential before its impact has been assessed.

Prepare for the next decision

A good update identifies the next dependency and the information needed to resolve it. Reporting expectations and channels should be agreed for the particular relationship. This educational framework is not a report of any JC Capital project or a promise of a reporting service.
